The trust graph
Trust as a weighted, dynamic, multi-dimensional map — with access, roles and credit capacity that grow as reputational signals accrue, rather than being granted or bought.
Most organizations model trust as a binary attached to a role: you have the permission or you do not, because of the title you hold. The HAO models it as a graph — weighted, directional, multi-dimensional, and continuously updated.
Multi-dimensional matters. Trusting someone’s technical judgment is not the same as trusting them to hold a difficult conversation, and neither implies trusting them with a credit line. Collapsing these into a single reputation score is how reputation systems become status games.
Progressive Trust Verification is the operational half: a member’s access, roles and credit capacity expand organically as signals accrue over time. Nobody is granted the keys on arrival, and nobody has to petition a committee to grow.
Why this replaces something
It is doing the job that hierarchy usually does — deciding who can commit the organization to what — without requiring a fixed ladder to do it. That is the whole point. If you remove hierarchy without replacing the function it served, you get an informal hierarchy instead, which is worse because it is unaccountable.
Where it is fragile
Anything measured will be gamed. Game-theoretic modelling of the framework flags trust-farming, collusion between members to inflate each other’s signals, and strategic over-reporting to unlock capital pools ahead of real delivery.
Cold-start is the other problem. Early networks have thin trust density, which produces adverse selection: the participants who most need support have the strongest incentive to join, and the high performers who would generate surplus have the least. A trust graph with too few edges cannot tell the difference.
